How to set a digital marketing budget: working backwards from your goal

A digital marketing budget does not start with “how much can I spend?” but with “how much is one customer worth to me?” We explain how to work backwards from your goal, the difference between ad spend and agency fees, and why the first months are a test.

When setting a digital marketing budget, most businesses start with the question “how much can I set aside each month?” It is an important question, but on its own it is misleading: if the amount is far below what your goal requires, the ads run out before they even collect data; if it is far above, money gets spent without being measured. In this article we explain how to calculate your budget backwards from your goal, why ad spend and agency fees should be treated separately, how to split the budget across channels, and why the first months should be seen as a “test budget”.

A digital marketing budget has two separate parts

Most of the confusion in budget conversations comes from treating two different kinds of money as one line item:

  • Ad budget: The money paid directly to platforms such as Google, Meta (Facebook and Instagram) and TikTok to show your ads. It is charged to your ad account, on your card.
  • Management and production fee: The fee paid to the team that builds the campaign, manages targeting and bids, produces the creatives, and measures and reports the results. If you work with an agency, this is the agency’s service fee; if you do it in-house, it is your employee’s time.

If a proposal says “20.000 ₺ per month”, your first question should be: how much of this goes to the platform, and how much to the service? When the two are mixed up, either the ad budget ends up too small or the scope of the service becomes unclear.

Calculating the budget backwards from your goal

A sound digital marketing budget comes from the answers to these four questions:

  1. How much is one customer worth to you? The gross profit from a single sale, or the profit a customer leaves through repeat purchases over a year? For clinics, agencies or subscription businesses, the second is much higher.
  2. What is the most you can spend to win one customer? This amount must be smaller than the answer to the first question; the difference is your profit.
  3. How many new customers do you want per month? The target must match your capacity: for a clinic that can see ten new patients a month, bringing in a hundred enquiries is a waste of budget.
  4. How many enquiries turn into customers? If you do not know how many forms, calls or messages become sales, start measuring that first.

With these answers you can do a simple calculation. Example (the figures only illustrate the calculation and are not industry averages): A customer leaves you an average gross profit of 6.000 ₺, and you are willing to spend at most 2.000 ₺ to win one customer. If one in four enquiries becomes a customer, you can pay at most 500 ₺ per enquiry. If you are aiming for 10 new customers a month, you need 40 enquiries, which means a monthly ad budget of at most around 20.000 ₺. This calculation tells you two things: roughly where the budget your goal requires lies, and above which cost the campaign starts losing money. The second is the threshold you will use to judge the campaign in the first months.

Why are the first months a test budget?

However carefully you calculate, you will not know the real cost per enquiry in the first month. Which keywords, which audiences and which ad copy work only becomes clear once the ads go live. That is why the first month or two should be planned as a test period:

  • Concentrate the budget on one or two channels instead of spreading it across many; when a small budget is split across five channels, none of them gathers meaningful data.
  • Set up measurement before the ads start: if conversions such as form submissions, call clicks, WhatsApp messages and sales are not tracked correctly, budget decisions are based on guesswork. For a check, see our conversion tracking checklist.
  • At the end of the test period, compare your cost per enquiry with the threshold you calculated. If you are below it, increase the budget gradually; if you are above it, first fix the landing page, targeting and offer, and only then touch the budget.

How should the budget be split across channels?

There is no single correct split; it depends on what the business sells and how its customers search. As a general direction:

  • Businesses where demand already exists (emergency services, clinics, law firms, repairs, B2B supply): Customers search for what they need on Google. Most of the budget goes to Google Ads search ads and visibility on Google Maps.
  • Businesses where demand has to be created (new products, fashion, cosmetics, events): People are not searching for your product yet. Visual, video-led Meta and TikTok ads come to the fore.
  • Long-term traffic without ads: SEO is not a monthly expense but a cumulative investment. Results arrive over months, so it sits alongside the ad budget rather than replacing it.

If you do not know which channel suits you, the starting point is simple: what does your customer do first when they notice a need? Do they search on Google, scroll through Instagram, or ask someone they know?

Is the agency fee part of the budget or separate?

The current scope and prices are listed on the relevant service pages. The point to note is this: when the ad budget is very small, the management fee makes up most of the total spend. In that case it may make more sense to start on a single channel with your own account and measurement, or to save up a little and start with a more meaningful test. We prefer to discuss this openly at the proposal stage.

Common mistakes when setting a budget

  • Copying a competitor’s spend: Your competitor’s customer value, profitability and capacity are different from yours.
  • Deciding from scratch every month: Campaigns rely on a learning process. Doubling the budget one week and halving it the next resets what the platform has learned.
  • Looking only at clicks: A cheap click does not mean a cheap customer. Budget decisions should be based on the cost per enquiry and per sale.
